Problems with my rebuilt Larson duck boat

Hey all,
Haven't posted for some time but was still hoping I could trust you men to give me advice on my newest duck boat rig in a time of need. Bought an old 12' (11'6" if ya wanna get technical) Larson duck boat that needed some work. When I bought it, I thought all it was going to take was a little sanding on some high spots and a fresh coat of paint. I should of known better. Ill spare you ALLLL of the details, long story short I had to re-fiberglass the hull and replace the floor inside the cockpit. The boat's stronger than ever and will hopefully outlast me! The problem I am have arose when I took it for a test run, I know I should have done it sooner, but I wanted to build my blind and add some camo since I had all the parts in the garage just sitting there waiting for me. I mounted an old 10 Horse Merc on it and me and the wife took it out. I had her sit up front figuring that would be close to how the boat would be loaded if it we me, the dog, and all my gear. I could not get the boat to plane! The bow was riding so high in the air that the wife was excitedly giggling. I adjusted the pin on the motor, started at 3 clicks up all the way down to no pin, with very little change in performance. So I thought well, the old 10 cant handle it so ill throw my 25 on there. went home, swapped motors went back out and tried running it with the 25. this time I went out with my dad, he around 215 lb, and put him up on the bow. same problem but even worse. I kept going faster and faster waiting for the boat to plane out by just the opposite happened, the bow kept riding higher and higher to the point where water was flush with the top of the transom and I came real close to flooding the boat. Obviously horsepower wasn't the problem, now im under the impression that the boat is too stern heavy. Because even when im sitting still the bow is raised pretty high, id say only the back half of the boat is in water
AS far as motor mounting, both the 10 horse and 25 were mounted so the anti-ventilation plate was close (within an 1/8") of flush with the bottom of the transom. the hull is totally flat. I do have the gas tank and battery in the back and I weigh about 180. I tried leaning all the way forward, had my dad all the way on the front of the bow and nothing we did would make it plane out. Its such a bummer because I LOVE the way this boat turned out but its obvious I need to make changes.
One thought I had was to add pods on the back, I could care less about top end speed so that isn't a factor (I know that's a down side to adding pods). my other thought, get a smaller motor on there. IM thinking about doing both of these things actually. along with moving the gas tank and battery upfront. I just want this boat to sit on water a little flatter and plane out when im running it. im attaching pictures, let me know if you newed any additional info or pics. orry the pics are so small it was the only way in knew to get them below 100 kb. got more pics if ya want them.
thanks in advance guys

There's something a lot of people on here use called "wedges" added to the bottom of the hull. Sounds like this may ultimately be a solution. Just search for them, there's plenty to be found.

Move the battery and gas tank first.

You need to be as far forward as possible as well, this may require a jury rigged tiller extension to test out. When I am in my sneak boat I kneel as far forward as possible in the cockpit while still being able to grab the tiller.

If that combo doesn't work, try those plastic anti ventilation enlargers. I have always called them sting rays.

If all that doesn't work, add trim tabs or wedges, and your problem will be gone.

Brian, what is this hull rated for? I am guessing around 3hp? I can't tell from your pictures what the hull shape is from mid-ship back?

im not sure what the hull is rated for because the the identification card isn't on the boat, im going to try and find a smaller motor to mount on it and im still thinking about adding pods just to level it out when im hunting. the stern rides so low I know itll help

If it is the 11' + model listed in the site specs, it says it is rated for a 10 hp motor. I too have heard you can get good results adding a wedge. I have never tried it.
